# Two Products or One
Once you commit to the convergence β one agent per user, one approval queue, one memory graph, surfaces fading into engineering boundaries β the next honest question is: why two products?
If the user experience is unified, the codebases could be too. Merge the repos. One database. One auth. One deploy. No identity bridge, no cross-product API, no data sync. Less infrastructure, less coordination cost, less context-switching for the maker.
That argument is real. The opposing argument is also real, and that is what this piece is about.
What Merging Would Actually Buy
Concrete benefits of a full codebase merger, today:
- One identity layer. No OAuth between products. No "connect your OrangeCat actor" UX. A user is one row in one users table.
- One graph. All entities β projects, agents, contacts, products, listings, transactions, stakeholders β live in one schema. No cross-product references. No stale-data risk. No reconciliation jobs.
- One deploy surface. One CI pipeline, one Vercel project, one database, one set of env vars to rotate. The operational tax of running two products goes away.
- One agent context naturally. Instead of two AIs (Ivy on FleetCrown, Cat on OrangeCat) that have to converge into one, the agent is one from day one. No merge engineering ever.
- Faster strategy execution. A single product can ship features that touch both production and transaction surfaces without coordinating across two repos. Cycle time drops.
This is not a small set of wins. For a single-maker project, the operational overhead of two products is significant. The question is whether the wins from staying separate outweigh it.
What Merging Would Cost
Equally real:
- The architectural debt of a forced fusion. FleetCrown is Next 16 + Drizzle + self-hosted Postgres (and an Oracle Cloud migration in progress). OrangeCat is Next 15 + Supabase + RLS. These are not trivially mergeable stacks. A merger means picking one stack and porting the other into it β a two-to-three-month engineering hit with no user-facing improvement.
- Conflicting product velocities. A productivity tool wants deep features, fast UI, low regulatory surface. A marketplace wants trust signals, social proof, content moderation, payment-rail compliance. Putting them under one product creates roadmap conflicts that did not exist when they were two products.
- Two distinct audiences. FleetCrown's audience is power-user technical builders running agent fleets. OrangeCat's audience is broader β anyone with a wallet who wants to participate in voluntary economic activity. Merging surfaces might dilute one or both.
- Independent value capture. A FleetCrown user who only does proprietary work does not want to be on a marketplace surface. An OrangeCat user who only sells digital downloads does not need fleet orchestration. Each product captures users who do not need the other half. Merging eliminates that option.
- Lost optionality. Two distinct legal entities can be funded, acquired, or sunset independently. One unified product cannot be split as cleanly. Optionality has real value when the future is uncertain.
- Regulatory containment. Bitcoin payments, marketplace governance, AI agent autonomy, financial coordination β a unified product accumulates regulatory surface in one place. Two products limit blast radius if any single surface becomes subject to new rules.
The Systems-Engineering Cut
This is a monolith-versus-services debate applied to user-facing products. The right answer depends on what layer you optimise.
The cleanest framing:

The principle: converge the experience first; converge the architecture only when separation costs more than merging would.
The Honest Reasons Each Could Win Out
There are scenarios where full merger becomes the right move:
- If the agent layer convergence cannot be cleanly shared across two codebases, the cost of running two separate stacks compounds. At that point the merge pays for itself.
- If a fundraise or acquisition specifically requires consolidation, the optionality is worth less than the deal value.
- If maintaining two surfaces actively confuses users about what to do, the brand cost outweighs the focus cost. (This would surface as "what is the difference between FleetCrown and OrangeCat?" being asked too often by good-faith users.)
There are also scenarios where staying separate becomes more valuable:
- If regulatory pressure on either side rises sharply, contained blast radius matters.
- If one audience scales faster than the other, that product can be optimised in isolation without dragging the other along.
- If a third sibling product emerges that pairs naturally with one but not the other, the existing separation becomes the right shape to extend.
The Path That Probably Wins
The most likely correct sequence:
Phase 1 (now β six months). Two products, tight integration. Identity bridge, shared agent context, cross-product navigation and content. The user perceives one agent across both surfaces. The codebases remain separate but the experience does not.
Phase 2 (six β twelve months). Shared agent service that both products consume. Ivy and the Cat become facades over the same underlying agent. Users on either product talk to the same agent with the same memory. This is the convergence essay shipping.
Phase 3 (twelve β twenty-four months). Evaluate codebase merger. By this point the architectural overlap is substantial. If merging reduces complexity, merge. If separation still preserves valuable optionality (regulatory, fundraising, audience-focused product velocity), keep them separate.
Phase 4 (beyond). Whatever the final form is β one codebase or two β the user experience is fully unified. Surfaces fade. The agent and the approval queue are what the user lives in. FleetCrown and OrangeCat become substrate names, not destination names.
The Recommendation
Do not merge the codebases now. Merge the experience.
The reasons not-now are concrete: the architectural fusion would cost three months of engineering with no user-facing improvement, the stacks are non-trivially different, brand momentum on both sides is real, and the optionality of two separate entities has value the founder will probably want to preserve through at least the next fundraise.
The reasons to plan toward eventual merger are also concrete: one agent per user means one product, ultimately. Maintaining two codebases beyond the point where they share the same agent service is wasted overhead.
The bridge between those two truths is the phased path above. Converge the user experience now. Build the shared agent service next. Decide on the codebase merger when the decision becomes easy because one option clearly reduces complexity rather than introducing it.
The flower starts as two pots, side by side. The roots grow under both until they share a common substrate. Whether the pots eventually fuse into one is a question for the moment when the answer is obvious β not the moment when it is still a tradeoff.
